Hotels: refinancing options and considerations

Why PIP timing drives the financing decision, how brand affects the lender options, and where the bridge-to-CMBS path makes sense.

Short answer

Stabilized branded hotels refinance with CMBS conduit at 60% to 65% LTV and 11% to 13% debt yield in 2026. Pre- PIP and lease-up assets go through debt-fund bridge at 60% to 65% LTC. Independents and owner-operated boutique hotels often refinance with SBA 504 or regional bank execution.

What is the 2026 hotel refinance picture?

Hotel is the most operationally intensive of the major property types and the most cyclical. RevPAR (revenue per available room) sets the ceiling on cash flow, and the gap between brands, markets, and management quality drives wide variance in lender appetite. Per the MBA's Q1 2026 quarterly survey, hotel CMBS delinquency has moderated meaningfully from 2021 to 2022 highs but remains above industrial and multifamily.

Refinanceability now depends on three factors more than any other property type: brand affiliation, PIP (property improvement plan) timing, and the spread between in-place RevPAR and submarket comps. A flagged, PIP-current hotel in a strong market refinances cleanly at par. An independent or off-brand asset, or one with a near-term PIP, typically goes through a bridge or a structured solution.

Which capital sources will refinance my hotel?

SBA 504 is the right tool for owner-operators acquiring or refinancing a hotel they operate. A hotel is special-purpose property: up to 85% of project cost for an existing business (50/35/15) and up to 80% if the business is also a startup (50/30/20), with the CDC tranche fixed for 25 years. The owner-occupancy test is met by active operating control of the hotel, not by physical occupancy of square footage. Many independent and small-flag hotel deals execute on SBA 504 because the bank-only execution does not pencil at the proceeds the borrower needs.

What LTV, DSCR, and debt yield should I expect?

Hotel sizing in 2026 is conservative across the board. Debt yield is the binding constraint on most CMBS and life-co executions, and operator quality drives a meaningful portion of the spread.

Cash-out refi vs. rate-and-term refi: which is realistic?

Cash-out on a hotel refi in 2026 is uncommon. Most stabilized hotels are refinancing into a flat-to-modestly-higher debt-yield environment with similar LTV caps to where the original loan was struck, but at materially higher coupons. The result is rate-and-term with a modest paydown for most deals.

The exception is hotels that have completed a successful PIP or repositioning and have ramped RevPAR meaningfully above origination underwriting. A 2019 vintage acquisition financed pre-PIP at 65% LTC, where the PIP completed in 2021 and RevPAR has grown 20% to 35% since, can often support a small cash-out at 60% LTV CMBS take-out at the second loan. The math depends on the spread between current trended ADR and the submarket comp set.

Rate-and-term with a 5% to 15% paydown is the base case. The new loan sizes to 11% to 13% stabilized debt yield, the existing loan was struck at 9% to 10%, and the differential has to be filled with a paydown unless RevPAR has grown meaningfully. The conversation is honest when the borrower brings trailing 24-month operating results, the franchise PIP letter, and the 12-month forward STR comp set to the lender on day one.

What are the common pitfalls in a hotel refinance?

Six recurring traps:

  • PIP timing. A franchise PIP coming due inside the new loan term must be financed inside the loan or with a sponsor reserve. Lenders size to a fully funded PIP escrow, not to a hope that cash flow will support the work. Most surprises in hotel refi diligence come from PIP scope discovery.
  • Brand transition risk. Switching flags or going independent at refi closing materially changes the underwriting. Most lenders require the new flag to be in place at closing, with the franchise approval letter in hand.
  • Operating margin compression. Labor costs in housekeeping, F&B, and front-of-house have re-priced. Trailing 12 NOI must be normalized for the higher run-rate cost structure, and lenders will haircut to a current-cost margin assumption rather than the trailing margin.
  • Property tax reassessment on a refi. Some jurisdictions reassess on transfer of beneficial interest. The new tax bill can compress DSCR by 25 to 75 bps on a high-property-tax market like Texas or California.

How does the bridge-to-CMBS path work?

The bridge-to-CMBS path is the standard execution for hotels that need a PIP, a brand conversion, or a 24-month operating ramp before a permanent take-out. The mechanic: a debt fund finances the acquisition or refi at 60% to 65% LTC with a 24- to 36-month term, the sponsor completes the PIP and the operating plan, and a CMBS conduit takes out the bridge once the asset hits stabilized debt-yield and DSCR thresholds.

The take-out is not automatic. The sponsor and the bridge lender both have to underwrite the take-out math at signing. Most bridge lenders require a sized CMBS quote in the file before they fund, with a defined trigger date for the conversion. Sponsors who skip that step often find themselves facing a bridge maturity with no take-out math that pencils.

How does the 2026 maturity wall affect hotel refis?

The hotel slice of the maturity wall is concentrated in 2018 to 2020 vintage CMBS and 2021 to 2022 vintage bridge debt. Stabilized branded assets in major markets are refinancing with paydowns at par. Pre-PIP and weaker-flag assets are going through bridge extensions, brand conversions, or sale to value-add buyers.

Per the Fed's January 2026 SLOOS readout, banks have tightened standards on hospitality for several consecutive quarters, which has pushed marginal deals into debt-fund execution. Per the FDIC Q1 2026 Quarterly Banking Profile, bank hospitality concentration has tightened modestly. The result is that the bridge market remains the workhorse for transitional hotel deals, with CMBS and life co reserved for stabilized institutional collateral.

When should I start the hotel refinance process?

Eighteen months before maturity for any asset with PIP, brand transition, or operating-ramp considerations. Twelve months for stabilized branded assets in major markets with no PIP inside the new loan term. The earlier start is essential on hotel because the franchise approval, PIP scope finalization, and STR comp set diligence all take time.

On the bridge-to-CMBS path, the take-out CMBS quote should be sized at signing and re-validated every 6 months during the bridge term. Sponsors who treat the take-out as a future problem typically end up paying for an extension, and extensions on hotel bridge debt are expensive.

Frequently asked questions

Can I get a non-recourse hotel refinance in 2026?

Yes, through CMBS conduit and most life-co executions on stabilized branded collateral. Bank financing is typically partial recourse. Bridge financing is usually non-recourse with completion and PIP guaranties from the sponsor.

How does a PIP affect refinance sizing?

Materially. Lenders size to a fully funded PIP escrow, not to operating cash flow that pays for the PIP over time. A $10M PIP on a $35M hotel can reduce available proceeds by the full PIP amount unless the sponsor brings the PIP capital separately.

Is SBA 504 available for hotel acquisitions and refinances?

Yes, for owner-operators with active operating control of the hotel. A hotel is special-purpose property: up to 85% of project cost for an existing business (50/35/15) and up to 80% if the business is also a startup (50/30/20), with the CDC tranche fixed for 25 years. The owner-occupancy test is met by operating control, not by physical occupancy. Most independent and small-flag deals fit.

What is the bridge-to-CMBS path?

A 24- to 36-month bridge from a debt fund finances PIP completion, brand transition, or operating ramp. CMBS conduit takes out the bridge once stabilized debt yield and DSCR thresholds are hit. The take-out math should be sized at bridge signing.

How does flag affect refinance pricing?

Heavily. The brand affects RevPAR, demand stability, and lender comfort with the operator. Brand transitions at refi closing are common and require franchise approval.

What kills a hotel refinance at closing?

PIP scope expansion in diligence, brand approval delays, an STR comp set that comes back materially weaker than the proforma, property condition issues from the PCA, and labor-cost normalization that compresses the underwritten margin.
